Adding a default division starts with deciding who you will serve and what your team can reliably deliver. REO, BPOs, short sales, homeowner outreach and online auctions each require different workflows. A focused starting point makes it easier to build the people, systems and relationships needed for the work.
Choose your first service
Start with your current strengths. An agent who knows local pricing may begin with BPO work. A team experienced in complex listings may focus on short sales or assisted equity sales. An office with strong transaction and vendor coordination may be ready to develop its REO operation.
Choose one service to organize first. Define the geographic area you can cover, who will handle assignments and how much work you can accept without sacrificing follow-through.
Build the workflow before seeking assignments
Map the work from intake to completion. Decide how your team will record instructions, confirm access, track deadlines, store photos and documents, and communicate updates. Assign a person responsible for each step.
Your resume and registrations should describe capabilities you can support today. Document relevant experience, local market knowledge and the systems you use. Keep licenses, insurance and vendor information organized so you can respond when a client requests them. Registration is a starting point; it does not guarantee assignments.
Connect training to daily work
Training should lead to a usable process. After a class on BPOs, build a valuation checklist. After short sale training, create an intake and document checklist. After an REO session, define how your team will manage client instructions, property access and reporting.
KW Default Solutions provides training, resources and community support across REO, short sales, BPOs, auctions and homeowner outreach. The goal is to help agents turn education into a service their business can deliver consistently.
Give your team a clear next step
For a team leader, broker or Market Center, the next step is a readiness conversation: which service fits your market, who will lead it and what needs to be in place before you expand? A default division should have a clear owner, a defined workflow and a realistic capacity plan.
